PHASE 2: Shape orchestration (CLAUDE.md + shape.py)

Started work

Phase 2 deliberation implementation complete. Created: 3 persona prompts (pm.md, designer.md, eng-lead.md) in personas/, adversarial.md, and rewrote shape.py for 4-phase flow with parallel subagent deliberation, synthesizer, 3 redirect types, and human-gated Phase 4.

Test run complete. All 4 personas produced high-quality, RC-grounded output. HoP review grades: Eng Lead A+, PM A, Adversarial A-, Designer B+. Main tuning need: add lane constraints to reduce ~15% cross-persona overlap. All prompts deemed production-ready with minor tuning.

Decision: Keep PM + Eng Lead + Adversarial, drop Designer. Designer had 60% actionable hit rate vs 100% for the other three. Design concerns have shorter feedback loop (caught during implementation). Applied final tuning: eng lead gets 'What I Would NOT Cut' section + design-adjacent UI checks. Adversarial gets cross-decision dependency instruction. Orchestrator updated to 2 parallel personas.

Production test complete. Full 4-phase pipeline validated (PM → Eng Lead → Synthesizer → Adversarial). Synthesizer correctly gated as re-discuss with 2 concrete blockers. Adversarial found 5 new issues including a critical UI placement concern. All audit issues fixed (3 critical, 4 major). Ready to push.
